    Understanding the Problem Space

    As the library of workout programs grows—covering everything from strength and cardio to yoga and HIIT—many users find it hard to know where to start or what to do next. They often have clear goals, like wanting to run their first 5K or build upper body strength, but struggle to figure out the right path to get there.

    Users want a clear, personalized path that helps them stay motivated and follow through.

    To gain deeper insights into the problem space and better understand our target users, I conducted phone interviews with two friends who are currently experiencing the same struggles—specifically, those who have tried using fitness apps. Here’s what I discovered:
    Users find guided videos helpful for learning movements, but they feel too generic and lack personal customization.
    Users find it difficult to choose the next workout when their current session feels too easy.

    Identifying & building empathy with target users

    I began by creating empathy maps to better understand and resonate with our target users. From these insights, I developed two personas:

    1. A recent graduate who just started her fitness journey.
    2. A working professional  who has some experience and wants to progress further.

    Mapping End-to-end experiences

    To help users achieve their fitness goals, I mapped out four potential solutions. After evaluating their feasibility and the effectiveness of each user journey, I decided to prioritize “Following guided workouts in a progressive program” as it most effectively addresses users’ needs and pain points.
    1. Following guided workouts based on preference and intensity

    Opens app → Explores workouts → Selects preferred workout → Completes a video-guided session

    Insight: Feasible and straightforward, but users would need to piece together their own workout routines.
    2. Following guided workouts in a progressive program (Prioritized)

    Opens app → Explores programs → Selects preferred program → Completes a video-guided session

    Insight: The most efficient solution for users who are unsure how to progress or increase workout intensity over time.
    3. Finding personalized workouts

    Opens app → Answers onboarding questions → Views recommended workouts → Selects workout → Completes a video-guided session

    Insight: Supports personalized recommendations, but personalization occurs only during onboarding, limiting long-term adaptability.
    4. Generating a personalized program

    Opens app → Opens AI Assistant → Describes goals and preferences → Views generated program → Completes a video-guided session

    Insight: Enables personalized planning and Q&A support, but may be less feasible and reliable since AI-generated recommendations could be less effective than curated content.

    Evaluating existing solutions

    To gain a deeper understanding and draw inspiration from how real-world products address similar challenges, I conducted a lightning demo analyzing Nike Training, Peloton, Bend, Hevy, and YouTube. Based on my findings, I identified several features to incorporate into my design:

    1. Workout: Guided fitness videos led by instructors.

    2. Program: A structured series of workout videos that progress from easy to challenging.

    3. Routine: A personalized list of workouts with supporting videos and built-in timers.

    4. AI Assistant: Provides workout recommendations and answers user questions.

    To ideate user-centered solutions, I began by generating HMW statements based on user insights, then identified MVPs through the JTBD framework, which guided my proposed solutions.
    Sketching

    Crafting the idea

    I started with Crazy 8s to generate ideas, then identified critical screens to focus on the most important interactions, and finally sketched out the solution for the remaining key screens. Critical screens were chosen to guide users one stage at a time and include a progress bar to visualize how far they are from the next stage, keeping users motivated and focused.
    Iterations & Evaluations

    Key Challenges / Trade-offs

    The main challenge was balancing guidance for beginners with flexibility for experienced users. Early iterations focused on personalized programs and AI assistance, but revealed trade-offs:

    Version 1–2: Strong personalization and AI guidance helped beginners, but added complexity and reduced visibility of key features.
    1. List vs Video Formats: List views favored experienced users but could be hard to discover, while video-only formats supported clear progression but limited customization.
    2. AI Assistant Placement: Initially prominent, it risked distracting users who preferred self-directed workouts.

    Moving to Version 3:
    To address these trade-offs, Version 3 refined Programs and Routines:Programs now use video-only stages for clear, progressive improvement. Routines adopt list format for repeated exercises, ideal for experienced users. AI Assistant is less prominent, giving control to users who prefer self-guided customization. This iteration strikes a balance between guidance and flexibility, making progression clear while supporting both novice and experienced users.
